How to manage people who used to be your peers
Yesterday you complained about the boss together. Today you are the boss. That shift is the hardest promotion there is, and pretending it did not happen is the fastest way to lose the team.
Name it out loud, once, plainly. Sit down with each person and say: our working relationship is changing, here is what stays the same and here is what does not. Most managers skip this conversation because it is awkward, and then spend months paying for the silence.
Do not overcorrect. The two failure modes are staying everyone's buddy so you cannot hold a standard, or going cold and formal to prove you are in charge. Both read as insecurity. Stay warm and hold the line at the same time.
Trust does not come back through a speech. It comes back through fairness applied consistently, especially the first time it costs you something with a friend.
